Separate physical stock from quarantined or otherwise unavailable units. Keep reservations and confirmed incoming quantities distinct, with a defined cut-off for eligibility. Agree the customer-site replenishment contract

Map the customer, supplier, item, location and unit of measure. Define the stock owner, consumption responsibility, trigger, target, planning ceiling, pack size and permitted delivery window. Specify who approves an exception and how the agreement ends. Stock ownership and replenishment responsibility are separate choices.

Validate the customer snapshot and incoming commitments

Receive the on-hand count with its timestamp and source reference. Isolate held stock and reservations. Match confirmed incoming quantities to an order and expected receipt date. Reject an unknown item or unit conversion. A late snapshot, duplicated file or unconfirmed inbound quantity should be visible before calculating another order.

Calculate the requirement with the policy edition

Derive the eligible inventory position, apply the trigger and calculate the gap to target. Round according to the agreed shipping pack, then check the planning ceiling and delivery constraints. Store the inputs and rule edition so a planner can reproduce the result even after the next stock update.

Authorize a normal order or a specific exception

Route an eligible suggestion to the defined authority. When case rounding exceeds the ceiling, present permitted alternatives and their consequences. Record the approved quantity and reason, with a stable suggestion identity. A revised snapshot or expired approval needs reconciliation before the order is released.

Hand the approved quantity to the supplier order process

Create or transmit the order with customer, ship-to location, item, unit, quantity and required date. Retain acknowledgement and external order reference. Keep a pending acknowledgement separate from a rejected order. Replaying the same approval or retrying a timeout must not produce a second replenishment commitment.

Reconcile receipt, shortages and the next count

Capture delivered, accepted, held and short quantities against the original order. Credit only the quantity authorized to become usable stock. Reconcile the remaining commitment without counting a closed order again. Send damage or quantity disputes to their owner, then compare the next customer count against the reconciled movement history.

Responsibilities and customer separation

  • The customer stockkeeper submits counts and receipt evidence for assigned locations. The supplier planner calculates requirements within the current agreement. A customer or supplier approver, as the contract defines, authorizes quantities outside the normal rule. Integration administrators maintain mappings without silently approving commercial exceptions.
  • Partition data by customer and location, including exports and supplier access. Decide whether the supplier may view reservations, consumption details or only the agreed replenishment inputs. Preserve an approval's actor, rule edition and quantity when people change responsibilities.
  • Specify count corrections and reversals independently from order approval. A planner should not make an unsafe suggestion pass by removing held stock from a snapshot. Keep the reason and authority for adjustments and a clear route for disputed records.

A practical demonstration beyond the normal order

  • Run the numerical example below with a current snapshot. Require the system to show 48 units of eligible inventory position, a 62-unit gap, six full cases totalling 72 units and a resulting position of 120. The agreed ceiling is 116, so normal release must pause.
  • Approve five cases totalling 60 units only through the stated exception route. The resulting position is 108, two below target. Re-send the approval and retry the order acknowledgement: require one commitment and one external order reference, with the earlier inputs still visible.
  • Move the same snapshot beyond its agreed age limit and remove a confirmed delivery date. Check that the application routes each uncertainty for resolution instead of treating missing data as fresh stock or a zero balance. Demonstrate a short receipt and a held pack without inflating usable stock.

Migration and system interfaces

  • Bring customer/item/location mappings, unit conversions, pack sizes, replenishment agreements, stock snapshots and all open supplier orders. Reconcile opening quantities and commitments together. Importing an on-order quantity without its matching order can double the incoming balance on the next feed.
  • Scope each interface against the responsible system's documented API, EDI message or agreed file format. Identify which system owns the count, order acknowledgement and receipt. Agree direction, frequency, time zone, authentication responsibility, rejected-row handling and replay keys; confirm the specific connection during scoping.
  • Pilot a small customer-item set across a normal delivery and a pack-size exception. Compare the imported records to source totals, preserve unrecognized rows for correction and agree a cut-over checkpoint. Plan exports, rollback of the pilot and the treatment of orders already in transit.

Select the scope and ongoing operating support

  • Compare an established replenishment platform when its customer model, order process and deployment options fit. Custom development can address a particular agreement structure, customer data exchange or approval handoff. Use the same stock-and-pack example for both routes so a polished dashboard cannot hide a different policy calculation.
  • Define the first release by customers, items, locations, snapshot frequency, approvals, order interfaces and receiving exceptions. Add forecasting, multi-supplier allocation or invoicing only where the buying job needs them. Replenishment control does not by itself settle ownership, payment terms or invoice authority.
  • Agree hosting, backups, restore checks, monitoring, access administration, data retention and support responsibilities. Include training for count and receipt corrections, escalation for stale feeds and export continuity when an agreement ends. A quotation should identify these responsibilities alongside the implementation work.

Assume a current, validated snapshot and one item measured in individual units. Physical stock is 37; five held units leave 32 usable. Subtract eight reserved units and add 24 confirmed units due within the agreed cut-off: inventory position is 32 − 8 + 24 = 48. This meets the trigger of 50 or below. The target of 110 creates a gap of 62 units. With full shipping cases of 12, ceil(62 / 12) gives six cases, or 72 units. That would produce a position of 120, four above the agreement's planning ceiling of 116. Hold normal release. If the agreement permits an approved below-target exception, five cases supply 60 units and leave a position of 108, two below target. Record the reason and approver instead of silently choosing five cases. If broken packs are permitted, a 62-unit order is a different option requiring its own agreed rule. The planning ceiling in this example measures inventory position; it is not a physical bin-capacity calculation. Check storage and arrival timing separately. Once the 60-unit order is committed, an identical approval replay cannot add another 60. In a separate receipt check for that order, accepting 48 units leaves 12 short: the unresolved quantity remains traceable until another delivery or an authorized closure.
